The "AI replaces SDRs" pitch has been around since 2023. Two years of deployments later, the answer is more interesting than the original framing. AI does some of the job better. Humans still own a meaningful slice. Most teams in 2026 run a hybrid.

11x, Artisan, AiSDR, and Jason AI all sell autonomous SDR agents. Real customers report 2x to 5x output per dollar on top-of-funnel volume. They also report churn, brand-voice drift, and quality plateaus.
The clean "replace 5 SDRs with 1 AI seat" pitch has softened to "augment 5 SDRs with AI to do the work of 8."
Where AI SDRs win
- Volume. 1,000 to 5,000 personalized touches per month per seat is now table stakes.
- Persistence. AI does not get bored after 12 follow-ups.
- Triage. Reply categorization at scale is solved.
- 24/7. Inbound capture during off-hours.
Where humans still win
- Strategy. Picking targets, defining ICP, designing campaigns.
- Edge cases. Replies that need judgment, escalation, or context.
- Complex products. When the sale needs subject-matter explanation.
- Brand risk. AI output without supervision can drift in ways humans catch.
The cost math
- Human SDR (US): $80K base + $20K commission + $20K tooling = $120K all-in.
- AI SDR seat: $30K to $80K annual, no benefits, no ramp.
- Hybrid (1 human + 1 AI seat): $150K to $200K, output of roughly 2.5 humans.
The hybrid is the most reliable ROI in 2026. Pure-AI is cheaper, pure-human is more reliable.
